Project Kickoff & Risk Planner
Turn a project idea into a kickoff plan with scope boundaries, a milestone schedule, an owner per workstream, and the risks with actual mitigations.
The Prompt — replace [BRACKETS] with your details
Act as an experienced project lead. Turn this project into a plan we can start on Monday. The project: - What we are building or doing: [DESCRIPTION] - Why, and what success looks like: [GOAL AND HOW WE WILL MEASURE IT] - Deadline and whether it is real: [DATE AND WHAT DRIVES IT] - People and their time available: [NAMES, ROLES, HOURS PER WEEK] - Budget: [AMOUNT OR "none"] - Dependencies outside our control: [OTHER TEAMS, VENDORS, APPROVALS] - What has gone wrong on similar projects here before: [HISTORY] Deliver: 1. The goal restated as an outcome with a measure, and the anti-goal — what we are explicitly not trying to achieve 2. Scope: in-scope list, out-of-scope list, and the three items most likely to creep in with the reason each is out 3. Workstreams with a single named owner each. Two owners means no owner 4. A milestone schedule backwards from the deadline, with the first checkpoint inside two weeks so we learn early whether the plan is real 5. The critical path, and the one dependency most likely to slip 6. Risks: five to eight, each with likelihood, impact, an early warning sign we could actually observe, and a mitigation that is an action rather than "monitor closely" 7. The decisions we need to make before starting, and who makes each 8. Communication: what gets reported, to whom, how often, and in what format 9. The definition of done for the whole project, agreed now so we can stop 10. The honest assessment: given the people, time, and dependencies I described, is this deadline achievable? If not, say what has to give — scope, date, or people Do not soften section 10.
How to use this prompt
- Get section 10 in front of the person who set the deadline, on day one rather than in week six.
- Assign one owner per workstream by name; shared ownership is the most common silent failure.
- Set the first checkpoint inside two weeks so an unrealistic plan reveals itself early.
Why this prompt works
Kickoff documents usually describe the happy path and list risks nobody revisits. Requiring an observable early warning sign and an action-based mitigation per risk makes the risk register usable, and the explicit scope-versus-date-versus-people question forces the trade-off conversation while it is still cheap.
Variations to try
- Ask for a pre-mortem: it is six months later and the project failed — what happened?
- Add "this is an internal migration with no user-visible benefit" for a plan that addresses motivation and stakeholder patience.
- Ask for a weekly status template matched to the milestone plan.
Common mistakes to avoid
- Accepting a deadline without doing the arithmetic on available hours.
- A risk register full of "monitor" as the mitigation, which is not a plan.
- No out-of-scope list, so the project grows by 30% before the first milestone.
