3. The contributions I have undervalued — mentoring, unblocking others, documentation, incident response, work that prevented problems rather than fixing them
4. Impact translated into terms a skip-level would care about: revenue, cost, risk, speed, or customer experience
5. Development areas written honestly and usefully: a real gap, what I did about it, and what I need next. Not a strength in disguise
6. If I am asking for a promotion: the case stated against the criteria for the next level, with the strongest evidence for each and the honest gaps
7. The three sentences that would matter most if my manager only read three
8. What is missing from my year that I should target next period

Rules: no invented metrics. Where the evidence is thin, say so rather than inflating it.

How to use this prompt

  • Brain-dump badly and at length. Editing is the model's job; remembering is yours, and the small things matter.
  • Go and find the numbers it flags as missing. One real metric outweighs a paragraph of description.
  • Write a genuine development area. "I work too hard" reads as evasion to every manager who has seen it.

Why this prompt works

Self-reviews fail because people list activity chronologically and undersell invisible work. Grouping by company values and forcing an outcome per item produces the evidence structure managers need to advocate for you in a calibration meeting they attend without you.

Variations to try

  • Ask for a version aimed at a skip-level who does not know your daily work.
  • Add your company's promotion criteria and ask for a gap analysis against the next level.
  • Keep a running document all year and run this quarterly instead of annually.

Common mistakes to avoid

  • Inventing or rounding metrics. Being caught once costs more than the review is worth.
  • A chronological list of everything, which forces your manager to do the synthesis.
  • Omitting the work that prevented problems, which is invisible unless you name it.
